近年來智慧型手機成為人們不可或缺的互動工具,智慧型手機周邊商品亦蓬勃發展,其中手機保護殼屬產品生命週期短、替代性高的產品,有主要銷售獲利期且與智慧型手機呈現一對一或一對多的需求狀態,如何所短產品前置期、掌握供應鏈供應與庫存水位,並且與零售商協作使利潤最大化至關重要。本研究利用六標準差設計之IDOV管理流程,針對個案公司手機殼產品前置期長、庫存堆積與毛利壓縮問題,在供應鏈(供應商)管理方面,利用ABC分類法優化供應鏈上游,縮短產品前置時間,利用同步工程縮短29.4%之產品研發期程;接著導入寄售商業模式,增加零售商長期合作意願、解決買斷模式下毛利壓縮問題,並以個案公司iPhone 12系列手機殼歷史銷售數據建立庫存管理模型,控制個案公司庫存水位、提升手機殼毛利率,使用亂數模擬與個案公司iPhone 13系列手機殼歷史銷售數據驗證模型有效性與通用性。本研究為個案公司期末庫存水位改善75%、產品毛利率提升10% (iPhone 12系列),證明應用工業工程改善工具與調整營運模式後,能有效提升個案公司競爭力。
As one of the accessories, sales volume of mobile phone case has been booming along with market of mobile phone in recent years. The characteristics of mobile phone case market are a major sales profit period, high substitutability, and one-to-one/many relationship with a mobile phone. In addition, the supply chain of mobile phone case contains issues of long lead time, inventory accumulation and gross profit reduction. This study presents utilizes Design for Six Sigma process to address these issues. Firstly, ABC analysis and concurrent engineering are employed to optimize the upstream of the supply chain, shorten the product lead time by 35.2% and reduce the product development time by 29.4%. Further, we implement the consignment business model to increase the long-term cooperation willingness of the retailers and the gross profit margin of the product by 10% according to historical data of iPhone 12 series. Finally, an inventory management model based on the historical sales data of the company is built to decrease the inventory level by 75% at the end of the period. As a result, the proposed method effectively enhances the competitiveness of the company.
