本研究之目的為利用採購組件供應組合,來執行差異化採購,採購成本最佳化與供應風險最小化-以台灣某磁力驅動泵浦公司為例。磁力驅動泵浦的直接組件採購成本佔總成本的80%以上,加上內外部的競爭壓力多從影響之下襯托出此產業的組件供應策略的重要性,透過Kraljic矩陣找出磁力驅動泵浦零組件象限並使用該採購供應對策,協助公司降低採購成本提高企業獲利能力。
本研究提供一套採購組件供應組合分析的架構:首先形成策略之前的初期的準備與分析工作奠定成功採購供應策略的第一步,之後使用Kraljic組合矩陣分析的步驟。
1. 透過利潤&供應風險因子評選
2. 使用加權因子評估法與專家評估法來產生採購組件矩陣
3. 以買方視角的市場地位評估找出各組件的權力位子
4. 合成以買方視角的權力地位採購供應策略矩陣
經內部多次會議產生形成磁力驅動泵浦零組件採購供應策略,一般象限5種組件、瓶頸象限3種組件、戰略象限3種組件、槓桿象限2種組件,協助個案公司採購組件達到降低供應風險與降低採購成本,增加公司自身的競爭力。
The purpose of this study is to utilize differentiated sourcing strategies to perform cost optimization and risk minimization in the component procurement process of a magnetic drive pump company. The component purchase costs of a magnetic drive pump account for over 80% of the total costs of the pump, therefore, the ability to succeed in a highly competitive market will rely heavily on the effectiveness of the sourcing strategy. Using the Kraljic Matrix to perform supplier segmentation, we are able to apply the proper sourcing strategies to achieve improved profitability through cost minimization.
This study provides a Purchasing portfolio matrix strategic analysis framework for the procurement of components. To formulate an effective sourcing strategy, we first performed a detailed analysis of all components and its corresponding suppliers. Next, we use the Kraljic Matrix to perform the following analysis:
1. Evaluate supply risk and profit impact.
2. Apply weighted grade and expert assessment to each purchase component and generate the Kraljic Matrix.
3. Evaluate the relative bargaining power for each component from a buyer’s perspective.
4. Taking buyer’s bargaining power into consideration to develop the sourcing strategies
After multiple discussion meetings, we are able to identify the sourcing strategies for magnetic drive pump components. 5 components fall under Non-Critical items, 3 components are identified as Bottleneck Items, 3 components are Strategic Items, and 2 components are Leverage Items. By applying differentiated strategies to each of the supplier segments, we are able to both reduce purchase costs and risks and improve the competitiveness of the company in this study.
