案例公司是臺灣與當地的政府合作的十二吋晶圓代工廠商,由於法規上的限制和供應鏈的問題,讓原物料的儲存和運輸的成本居高不下,其中又以槽車充填成本最高,因此,本研究就將降低硫酸槽車充填成本設定為研究目的。
研究方法主要是導入精實生產的概念,以價值溪流圖分析的技術,針對硫酸槽車充程的程序進行分析,找出不具附加價值的浪費,再搭配PERT/CPM的手法將整個硫酸充填的流程進行拆解,重新組合優化原始流程。
調整後,原來的流水線變成了平行進行的流程,這樣的調整讓硫酸槽車在港口閒置等待報關的時間由原來的14天縮減成1天,另外,讓報關跟報檢同步作業可以將整個作業再減少1天,因此,每一台硫酸槽車充填的堆倉成本從3,503元變成了1,210元,減幅65.4%,一年可以為公司節省82,548元(RMB)。
Case company is a Taiwan’s 12-inch Fab which cooperated with local government. Due to regulatory restriction and supply chain issue casused the high cost of storage and logistics, especially for tank filling cost. However, decreasing H2SO4 tanker filling cost is the primary purpose of this research.
With the concept of Lean Production, researcher found the invisible waste from the H2SO4 filling process by means of VSM. In order to optimize the original process, we reorganized and adjusted sequences by breaking down the steps with PERT/CPM.
After modificaition, original pipeline was change to parallel process. The waiting time for customs declaration at the port was reduced from 14 days to 1 day. Furthermore, customs declaration was synchronized with report which is able to deduct one more day. Srotage cost for each H2SO4 filling tank was lower to RMB 1,210 from RMB 3,503 which was decreased 65.4%. Also means we are able to save RMB82,548 for a year for company.
